01 — Export Compliance & Product Validation
-
Before any certification process begins, the regulatory landscape gets mapped precisely. What standards apply, what schemes are required, and what the path to compliance actually looks like across CE, UL, EU regulations, and sector-specific requirements — defined before resources are committed, not after.
-
A structured test plan aligned to the applicable standards and certification requirements. Defines what needs to be tested, by whom, and in what sequence — so testing produces the evidence the certification body needs, not results that have to be repeated.
-
The technical file, conformity documentation, and mandatory records structured to meet certification requirements from the first submission. Documentation built for the auditor and the regulator, not assembled at the last minute before the deadline.
-
Risk evaluated across information security, processes, governance, and execution — using ISO 27005 and FMEA. Where needed, FMEA training and facilitation transfers the methodology to the internal team rather than creating ongoing dependency.
-
Pre-certification and pre-surveillance audits against ISO 9001, ISO 14001, ISO 45001, ISO 27001, and AQAP 2110. The goal is not to rehearse the audit. It is to find what the external auditor will find, before they do.
-
An assessment of how strategy connects to execution across leadership layers — where decision-making breaks down, where accountability is assumed rather than defined, and where the operating model no longer fits the size or complexity of the business.
02 — Diagnostic & Audits
03 — Management System Design & Implementation
-
An ISO-aligned management system built from scratch or restructured from the ground up — connected to how the business actually operates, not designed for the auditor and filed away. Covers ISO 9001, ISO 14001, ISO 45001, ISO 27001, and AQAP 2110.
-
The management system connected to governance — how decisions are made, how accountability is structured, and how the operating model supports the business at its current scale. Strategy becomes visible in operations, not just in documents.
-
Risk and performance management embedded across all management layers — not maintained as separate registers or dashboards, but integrated into how leadership operates and how the system is reviewed and improved.
-
For organizations where strategy exists but doesn't reach execution. Embedded into the leadership team to design and run the governance and decision-making system that connects strategic priorities to what actually happens on the floor.
-
For organizations that have outgrown how they are structured and managed. Embedded to design, build, and integrate the operating model and governance structure — decision rights, accountability, leadership cadence — until it runs without external support.
-
For organizations where quality, compliance, or audit readiness is the most visible gap. Embedded to build or restructure the ISO management system from the ground up — connected to governance and strategy, not maintained as a separate compliance function.
04 — Fracional Roles
Typical Scenarios
01 — Startup preparing for investment or first market entry
A startup of up to 100 people is heading into investor due diligence. The investors are requesting ISO certification or equivalent.
At the same time, a hardware product is generating strong customer interest but is being placed on the market without export compliance in place.
Solution: Implementation of an ISO-aligned management system, integrated into existing management processes and IT infrastructure. Development of a test plan, product validation strategy, and coordination of export compliance activities.
Result: Required compliance achieved within 4 to 6 months.
Engagement: Monthly fixed fee.
02 — Certified but the system is not working
The company has ISO certification but the management system lives in a separate folder. Quality costs are high, non-conformities keep recurring, and the system is not integrated into how the business actually operates. There is a need to optimize without rebuilding from scratch.
Solution: Diagnostic review of existing processes and quality costs, root cause evaluation, and implementation of optimization tools including AI-assisted workflows, Microsoft 365, Atlassian, or equivalent, to make the system lean and integrated across all management levels.
Result: An efficient management system embedded into daily operations using smart tools, with measurably reduced quality costs.
Engagement: 4 to 6 months, flexible structure.
03 — Fractional Quality Manager
The company needs senior quality leadership but not a full-time hire. The situation may involve a complex customer relationship, a compliance gap, a team that needs direction, or a system that needs strengthening from the inside.
Solution: I step in as a fractional Quality Manager, embedded into the organization, working directly with management, owning day-to-day quality decisions, managing the team, and driving system improvement from within.
Result: Active quality management, fact-based decisions made in cooperation with leadership, team direction, and strategic quality planning, without the cost or commitment of a full-time hire.
Engagement: Contractual monthly fee, flexible duration.
04 — Strategy and execution are misaligned
The company is long-term certified and processes are in place. But the business is not moving forward as needed. Strategy and execution are operating in silos. KPIs and metrics are not creating urgency or driving decisions. Leadership is making decisions without a shared system connecting them to what is happening on the ground.
Solution: Governance and operating model review through strategic diagnostic, followed by process improvements and connection of all management levels, strategic, tactical, and operational, through strategy execution tools including OKRs.
Result: Strategy alignment restored, decisions faster and fact-based, results visible across management layers.
Engagement: 3 to 12 months, flexible structure.
